How to Preserve AI Knowledge During Team Changes
Preserve context and criteria when people move between teams. Use a verifiable handover to maintain decisions, responsibilities and boundaries.

When a person moves to another team, continuity of AI work depends on preserving decisions, context and verification criteria that another person can use. Exporting conversations or delivering a list of prompts may save material but does not guarantee understanding. Identify which knowledge supports the current operation and create a handover in which the recipient can reconstruct a task and recognize its limits.
Locate the Knowledge That Supports Decisions
Start with the questions the team still depends on a person to answer. Why does this instruction exist? In which situation should the agent stop? What case motivated a restriction? Where is the evidence used to accept the current configuration?
Prioritize what changes execution and review. Not every old conversation deserves preservation. A short decision with reason and reference can be more useful than an extensive unorganized history.
The DORA on documentation highlights clarity, ease of location and reliability. Use these attributes to examine the handover: can the information be found, understood and used by someone who did not participate in the original decision?
Separate Current State, History and Hypothesis
Continuity material must clearly show what is in use, what was abandoned and what is still being investigated. If everything appears as valid guidance, the recipient may resume an alternative already discarded without understanding why.
A handover sheet can gather:
- Current task and configuration.
- Relevant decisions and their justifications.
- Cases used for verification.
- Known limits and situations requiring consultation.
- Open hypotheses.
- Responsible parties for context, operation and next review.
Include references to existing materials, avoiding duplicating documents that will become outdated. When there is conflict between records, indicate which is the current reference and what still needs resolution.
Have the Recipient Reconstruct a Task
A handover conversation can start with an explanation from the person who knows the work. But it must include an activity for the recipient: locate the configuration, explain the purpose of a rule and identify the evidence of task completion.
Choose a situation of appropriate scope and follow up on questions that arise. If the person cannot find essential information, record the gap and improve the material. Do not automatically treat difficulty as lack of attention.
The DORA on learning culture proposes treating learning as an organizational investment. Reserving time for this reconstruction is a way to verify the handover instead of assuming that sending files ended the work.
Fictional Example: A Restriction Whose Reason Would Be Lost
Imagine a person maintains an AI feature that prepares summaries of requests. An instruction prevents the system from presenting a conclusion when confirmation of a dependency is missing. The person will be transferred to another squad.
In the handover, they record the case that motivated the restriction, the expected behavior and the test used to verify it. The recipient tries to explain the rule and realizes they do not know where the confirmation is recorded. This doubt reveals a missing reference in the material.
The team completes the link between rule, data and verification. The example does not prove that the handover eliminates individual dependency. It shows how to observe if an important decision remains understandable to another person.
Preserve Access and Responsibility Alongside the Information
Knowing that material exists does not mean being able to use it. Check which accesses are necessary and how they should be requested through organizational channels. Do not use the handover as a reason to copy credentials or move data to an inappropriate location.
Define who assumes maintenance of the context, who monitors the operation and who decides open hypotheses. If responsibility is distributed, record the division. Avoid leaving the person who left as an informal reference for all future questions.
When some knowledge cannot yet be transferred, declare the dependency and agree on a resolution path. An explicit gap allows planning continuity; a hidden gap only appears when the task requires a decision.
Verify Continuity After the Change
Follow a task or review performed by the new team configuration. Observe if the material was found, if criteria were used and which questions required returning to the previous person.
The Microsoft ExP describes hypotheses, measurement and iteration. For knowledge handover, the proposed application is to treat the chosen format as a utility hypothesis and adjust it as work reveals gaps.
Before closing the handover, ask the recipient to reconstruct an important decision and explain what they would do in a case outside the known limit. Continuity depends on this ability to use context, beyond its existence in a file.
